3-Funnel Diagnostic; Fixing What You Cannot See

You see a model that is so simple that it can't possibly apply to your unique situation. That's what most people believe. It is also the reason why most humans (and business leaders in particular) struggle to learn from others. But, people like you do learn; this article is for you.

The 3 Funnels is the Key to Organizational Longevity

No matter the size or type of your organization, you’re subject to the 3 funnels - there is no escape. Effectively navigate the 3 funnels and never run out of cash and you'll be a going concern forever. The 3 funnels are (left to right in the image above):

  1. The exposure funnel where you turn suspects (A) into prospects (B);
  2. The adoption funnel where you turn prospects (C) into cash generating customers that are using your product or service (D);
  3. The retention funnel where you turn customers (E) into loyal advocates (F) that help you attract more prospects, in turn reducing your marketing expenses related to the exposure funnel.

Leaky Funnels and Blocking Covers

Limited flow through any of these funnels negatively impacts your organization. The funnel shape implies that there is a slowdown; people enter the top and then take a while to get out through the bottom. No matter how perfect your organization you won't have 100 percent throughput. Some customers never make it through the funnel. It can be as though the funnel is leaky or has a cover that prevents people from entering. You don't want to be a board member, executive leader, or manager that makes decisions that in effect, limit the flow through the funnels. Don't be your own competitor.

3 Funnel Diagnostic

If you want to spark some authentic dialogue in your organization then pull together a team and perform a 3 Funnel Diagnostic.

  1. First, build a report against the 3 funnels to show how many people are at each of the stages. Can you do this?
  2. Secondly, discuss all of the activities that your organization is involved with in moving people from initial suspect all the way through advocacy. No doubt you discover organizational performance gaps. Understand the customer journey.
  3. Thirdly, discuss what barriers are preventing people from entering each funnel or making it all the way through. By doing this, you'll surface where people get stuck and the reasons why. I guarantee you that the reasons will be more attributable to your organization's own performance gaps as opposed to your competitors doing a far superior job. This is especially evident in industries where customer satisfaction is low industry-wide.

Have a Better Conversation

Let's face it, in most organizations the discussion around the sales or marketing funnel is overly simplified and dominated by whichever department is more influential at the time. But, that isn't the most productive way to run a business. When sales and marketing are not working cooperatively together then customers and would-be customers suffer. Not long after that the business suffers.

A better conversation centers around your customer and the steps (touchpoints) they go through from first learning of your product, service, or company to becoming a loyal advocate. Three distinct funnels best represent this metamorphosis from suspect to prospect to customer to advocate. Sure, it is easier to dumb things down and create a single simplified funnel. But, imagine your accounting department or bookkeeper only had a single account as opposed to a full chart of accounts. You'd have an accounting nightmare and subsequently a tax nightmare. That is no way to run a business.

Evolve your conversation around sales and marketing funnels and your business will evolve, too. Proposing such a 3 Funnel Diagnostic will take some courage. But, you have courage, right? Want some assistance? Get in Touch.

What do performance continuums reveal about your business?

What are your business performance continuums?
In business and in life sometimes things are good enough and don’t warrant change. At other times we have an uncomfortable gap between our current reality and our desired future.

When I’m working with a client, I like to better understand their current reality as well as their desired future state. We don’t want to wander around in the swamp. So, to make the best use of our time, I use a tool called the business performance continuums. It reveals important areas of the business; areas where the organization has a problem that is worth solving.

Continuums provide guidance for problems worth solving
Whether you are inside the organization or an outside consultant, you want to focus on problems that are of concern. Business performance continuums guide you toward relevant problem areas. You can make a similar tool to use inside your organization. Or, if you are a consultant, to use with your clients. The tool can be a document, a visual, a worksheet or whatever output you’d like. The conversation it represents is more important that the specific output. My own is an active word template with visual cues that I use as part of a strategic sweep, the process I use with clients for building a dynamic strategic plan.

Here are the steps to create your own Business Performance Continuums:

  1. Identify the categories that are important to your business
  2. Describe the high point and low points
  3. Ask the simple question for each category – where are you now on the continuum?
  4. Follow that question with – where do you want to be?
  5. Does the gap between current and desired position cause discomfort?
  6. If you closed the gap what would you notice as different?
  7. Identify and prioritize actions to close the gap(s)

Example: Communications
Below is a deeper look at the communications –  business performance continuum. You are either at the top, the bottom, or somewhere in between. For your organization at this time, it might not matter that you rank near the top. Sometimes good enough is actually toward the bottom of the scale for any given category – that is ok.

If there is a small gap (or none) between your current and future states there probably isn’t cause for concern. But, for each continuum where there is a large separation between where you are at, and where you’d like to be, then you’ll want to build a plan to close the gap.

Leaders spark better conversations
If you are part of a leadership team, building performance continuums can be an insightful exercise to reveal the perspective of your colleagues and to communicate your own. The same applies within or across departments. Please note that your answers of course will change over time because the world outside your organization (the business landscape and customers ecosystem) doesn’t sit still. So, good enough today might not be in the future. And, likewise, if you are executing on a plan to close any given gap, you’ll want to re-assess where you’re at in the future. Instead of cause for concern perhaps you’ll have reason to celebrate.

There are no magic tectonic plates at work here; the gap will not close on its own.

The key is to eliminate blind spots that may be limiting the potential of your business. And, if the exercise reveals an uncomfortable gap, then you can choose to do something about it. This message is especially for CEOs. Please forward to CEOs and board members if you have the courage. There is much talk of robots taking people’s jobs. It is easy to blame a machine, or another abstract like “a rapidly changing market” as Hewlett-Packard’s Whitman recently did as the company announced another cut of 25,000 to 30,000 positions.

But, to date, a robot has never walked a person to the door, not yet. And, markets don’t eliminate jobs either. I’ve yet to hear of market rain droplets falling onto workers, rendering them unemployed. No, the special words, “You’re Fired” or the equivalent actions are still reserved for humans. It is company leadership that kills jobs, not robots.

Yes, technology changes and so do markets. This has always been the case. But, let’s be really clear about what’s happening. Like stock buybacks, M&A activity and other initiatives that preoccupy the minds of board rooms and executive offices, this is about maximizing shareholder value in the short run.

The intent is to move money that would otherwise be paid to workers and redistribute instead to leadership and investors, either directly or indirectly. It is a flawed equation from the onset. History is proving this more and more, if only we would learn. Unfortunately, maximizing shareholder value and its related bad ideas are still perpetuated by business schools, investors of the short run, and the unwitting. There are simply more stakeholders to the equation that are made to be invisible, namely humans and the environment. Smart progressive leaders and companies already realize this. So do the customers that align to those values.

CEO decisions don’t live in some special vacuum. When a Hungarian camerawoman decides to trip a man carrying his child as they strive for refuge and a fresh start, the world watches. And, when a CEO chooses to trip a person or family that relied on a paycheck, also on the way to somewhere, the world watches, too. The song of cuts has been played over and over again. In the case of HP, 100,000 jobs cut in the last 10 years. In the case of Microsoft 20,000+ in recent years. For HSBC is was 50,000 jobs recently announced to be cut and Deutsche Bank yesterday announced it will cut 25% of its workforce, or 23,000 human beings. Plenty of other examples abound. It is time to change the music. It’s also time to own up to the decision and stop blaming “things”.

We can pretend that these decisions will be in isolation and there will be no ripple effect or interactions, but that would be delusional. The effects will be long-lasting and far-reaching, inside and outside your organization. As a former CEO shared with me last week, “When there are deep cuts in the organization, it never recovers. Everybody becomes scarred. I can’t say I was unaffected.”

girl on pier looking onward - Robots Don't Kill Jobs But CEOs Do - Delightability blogSelf proclaimed plutocrat Nick Hanauer warns us in his Ted talk, “Beware, fellow plutocrats, the pitchforks are coming.” In that talk he says, “We plutocrats need to get this trickle-down economics thing behind us, this idea that the better we do, the better everyone else will do. It’s not true. How could it be? I earn 1,000 times the median wage, but I do not buy 1,000 times as much stuff, do I? I actually bought two pairs of these pants, what my partner Mike calls my manager pants. I could have bought 2,000 pairs, but what would I do with them? How many haircuts can I get? How often can I go out to dinner? No matter how wealthy a few plutocrats get, we can never drive a great national economy. Only a thriving middle class can do that. ”

Nick realizes that he won’t be purchasing 1000s of computers and phones and haircuts and meals to make up for those workers who will lose their jobs and have to tighten their belts.

But, sad or merry, I must leave it now. Farewell.” Tolkien’s worlds are make-believe, but ours are not. And, there is no my world, your world, and their world. It is all “our world”. I implore CEOs to make it a better world, not worse.

CEO actions need to make the companies they lead more relevant to more stakeholder and not less so. Let’s admit that the keys to the kingdom have been in the hands of the wrong people, the takers. This “taker” corporate culture has been more about taking, evading, cutting, dodging, buying back, and shifting. Boards of Directors have been complicit in this corrosive behavior. Others have watched from the sidelines cheering it on or in horror. The rabbit hole of greed is very deep. If corporate leaders continue on a destructive “taker” path, they’ll build an organization of diminishing relevance.

Let’s celebrate progress, collaborate, innovate. Let’s inspire. Let’s be authentic. Let’s be concerned. Let’s invite newcomers to the table. Let’s keep our promises both explicit and implicit. Let’s solve problems of the world. Boards need to support CEO actions in this regard and then hold them to account.

In this re-frame, companies have an opportunity to become more relevant. Relevant to the older worker and the younger worker alike. Relevant to the budding innovator that has yet to graduate. Relevant to the communities and the stores and channels and vendors that work in those communities.

If you are the CEO, ask yourself why should your employees, customers, partners, or other stakeholders be emotionally invested in the business when you are not.

Look for customer experience consultants, service design expertise, innovation consultants or as I prescribe in Ch 14 of my book, create an innovation neighborhood and stock it in part with outside entrepreneurs. Use technology to complement humans not replace them.

Jobs will be eliminated for reasons, some good and some bad. I realize this. But, if you are the human behind the decision to destroy jobs, then you must confront reality. You’ll eventually have to. Because the humans you eliminate will likely build robots and organize a silent revolution that will one day displace you, too.

Use Icons Instead of String on Your Finger

Short Term Memory Under Assault

We all need it. We all need improved memories. Our short term memory is sometimes under assault by the pressure of the moment. 15 seconds passes, then 30 and kablooey; the thought you had drifts away into the clouds. Thankfully, in moments like this, pencils, pens, crayons, the whiteboard, paper, sticky notes, or random scraps of paper are there to save us, that is, if we use them.

If we don’t go old school and analogue in these moments of inspiration, we’re likely to find our thought evaporated or morphed into something less stellar by the time we open our digital bookkeeper program du jour. I’m a fan of all things digital but when I need to keep priorities top of mind through the day or I need a scratchpad to jot that new inspiration on I use the Daily Flight Plan.

I place the Daily Flight Plan under my mousepad and glance at it throughout the day. If I leave for a meeting, I’m likely to take it and place it in my notebook. I can be laptop lid down, phone off, pay attention to others and still have a sightline into my daily priorities and what’s next.

The Daily Flight Plan is a free tool.  Since I have a rolling 3 month calendar with week number on it, I update the Daily Flight Plan periodically. Is 2014 living up to your expectations? To the extent it’s not, is the universe solely to blame? Or, are you complicit in drifting off your own plan, not being clear on your own path forward, or not paying attention to the details that matter?

If you are like most people, you vacillate between a paper reality and the killer application or device that is finally going to get you organized. Maybe you hear yourself saying, “This one will be unlike all of the others!”

pushing plate of carrots awayI don’t mean to take the wind our of your sails, but there are some pretty basic shortcomings to a one size fits all approach to most anything. If you don’t believe me, try eating only one food for a week and see how interesting your outlook and mood become. Maybe you can start with carrots. Carrots for breakfast, lunch, and dinner.

Maybe you are living the paperless office dream that no human being I know of actually is. Maybe you have it all figured out, your process and technology working seemingly together in your smoothly sailing life. Maybe that is the story you are telling yourself and perhaps it’s true. But, if you are reading this far, then maybe you’ve come up short and are looking for solutions.

I use the daily flight plan to keep my top dozen or so actions visible. Sure, I use other tools, both electronic and paper, but this is one I rely on. After sketching Big Pictures on these daily flight plans numerous times, I simply added a Big Picture in miniature form to the latest version. Free Q1 Calendar Tool to Make 2014 Sing

Did you get it done today? What about last week, did you finish all that you were piling on? How about last year? How did you fare in 2013? If your year were a song, how would it sound?

If you are like most people, you wandered in the swamp a bit, got some things done, and have a long list of projects that you’re now re-prioritizing. Your 2013 song probably lacked harmony.

We all tend to be overconfident in accomplishing too much in too little time. After all, our ambitions will always exceed our ability to execute, given the available level of resources. It doesn’t matter if we are acting alone or with a large group; smart creative people can simply think of stuff faster than that same stuff can be done. Our priorities change and our lives and workflow are often interrupted by unplanned activities and people. We may even interrupt ourselves as we generate ideas that come at times inconvenient. If our lives in such a state were put to music, that music would be full of staccato notes or might even resemble a cat randomly dancing on a piano keyboard.

I prefer my music and life more harmonious so I created a tool for myself to help stay on top of my changing priorities.  I call it my Daily Flight Plan. I print and use this daily. You should use it, or something like it, too.

When Your Organization Becomes a Leaky Boat?

Boats in Port of Everett by Greg Olson from DelightabilityWhether you are the chief executive officer or the newest and lowest ranking employee, you’re often faced (like right now) with a leaky boat. You have a choice to make.

If you are the chief, then you can delegate or trust that others will take care of the problem. You can get involved directly. You can ignore the problem, because you have more pressing matters to attend. Or, you can empower your people to take care of this leak and all future leaks. But, do your people even care?

With employee engagement low and sinking lower, employees have choices to make, too. As an employee, you can abandon the boat. You can choose to fix the leak, even though it might not be your job or the responsibility of your department. You can wait for the boat to fix itself or hope that someone else will. This bystander effect has long since been proven in experiments that most people will simply wait for others to take action; the more people present, the more inaction. You may also choose to ask somebody else to fix the leaky boat. But, chances are, as an employee, you probably don’t care all that much since it isn’t really your boat to fix. Simply put, you aren’t that committed to this boat.

In times of natural disaster people from different walks of life can more easily shed their biases, titles, and beliefs in order to cooperate toward mutual survival and comfort. We need to be able to get to the same level of cooperation in the workplace, short of an actual disaster. The world of work has changed. There has been a flight to values. Too high of a percentage of the people I interviewed for my recent book, changed jobs before my book completed. Organizations continue to shed people like dirty gym clothes and employees, conditioned by the new normal, have recognized that the number of people looking out for their interests can be counted on one finger. So, at the first sign of smoother waters elsewhere, they head for another boat.

If you want to increase engagement and build a better innovation neighborhood inside your organization, then you’ll need new mental models and new conversations. You won’t accomplish much with a leaky boat. Daily Flight Plan for Productive People

Mobile technology is a great lifter, providing people of most any means the ability to learn, share, communicate and even publish. But, sometimes technology needs to be augmented with objects of a nontechnical nature, like the pencil, the pen, a calendar, ordinary paper, or the movable sticky note.

We’ve all been talking on the phone while at the same time had the need to see a future date, write down what we are hearing on the phone or capture an idea. Of course, if we are really bored on the phone (or in a meeting), we’ll also need a place to doodle. Few reading this may remember the Pee Chee folder, a staple of yesteryear, where students could doodle or otherwise fashion their paper folder treasure with names of rock bands, their best friends, or the like.

Yes, technology might give us the ability to entertain our time away playing games, send messages, or access information, but it doesn’t help in the situations mentioned. For those you still need paper, pencil, a calendar, etc. That is why I created and use the daily flight plan.

The daily flight plan helps me to stay focused on the things I’ve committed to. It also helps me to understand the trade-offs when I get interrupted and need to shuffle my priorities. It can help you, too.

When you set priorities and make them visible, there is more likelihood you’ll complete them. Having this visibility helps you to prevent committing to things unseen. You can set a task,  and know where it falls on the calendar so that you can prevent disappointing yourself or others. You can also see how many weeks away something is. This is especially useful for planning out activities across time rather than leaving everything to be completed at the last minute. The daily flight plan uses week numbers, a universal concept that you can also enable in your electronic calendars.

Fun fact: If you used the daily flight plan M-F for every week of the year, you’d have methodically and predictably completed 3120 tasks that might otherwise be left undone, undeveloped, incomplete or completely forgotten.

Why Leaders Everywhere Continue to Provide Broken Experiences and How to Turn the Tide

Most experiences have evolved and are not intentionally designed. As an example, our experiences getting through security at an airport often requires 3, 4, maybe even 5 bins to get our jackets, electronics, shoes, and other items securely examined by x-ray equipment and TSA personnel. There hasn’t been any increase in capacity for the system to accommodate those bins, if we are pulled aside our items are at personnel risk, and there isn’t a smooth exit as we are reacquainted with our shoes, much like cattle being pushed through a gate.  Read the article where the CEO of the Airline Trade Group is begging for a meaningful security overhaul that doesn’t disgruntle travelers. “We simply can’t cope with the expected volume of passengers with the way things are today,” said Tony Tyler, director general and CEO of the International Air Transport Association, the airlines’ trade group.

We live in a world of specialists but, most cannot afford to hire the specialist needed to create smooth experiences. When we do, we have trouble herding them toward a successful outcome or making a case to retain them in changing business conditions. Not everybody can afford a complete service design overall like Alaska Airlines did to the tune of  twenty-eight million dollars.  But, they did prevent having to spend the estimated five-hundred million to build a new terminal.

In our world of “right now” we don’t make time to listen intently or think deeply. We then race to a quick understanding by dumbing things down so that we can make sense of complicated, interconnected things. What if we all stopped listening to children that struggle to put together their words?

We don’t understand change and human psychology. We still operate under the illusion that saying it is so, makes it so and people will follow the leader. This is especially a problem in a low trust environment where employees view themselves as free agents employed for the moment by the firm that just recently let others go.

There is low employee engagement and it is diminishing. In many environments it is increasingly hard to find the rock star employee that will go the extra mile to own a problem to resolution. More often we cite policy, throw our hands in the air, and rush you to the next person in the chain, or worse we “rush you to the door.”

We lack a common mental model to even understand what comprises an experience. If you don’t’ believe me, ask a colleague to coffee and compare notes. When you are done go for the advanced topic, explain how innovation works inside your organization.

We are unable to get past our biases. We still think abandoned shopping carts is a homeless problem. Never mind that it may be a transportation problem faced by seniors and bus stop moms with children in tow.  We really don’t even want to have the conversation, it’s too messy and not in my purview.  What conversations are you blind to in your organization?

We react to possible dangers while we avoid addressing dangers that lurk everyday.  The threat of terror has creating bad experiences like the TSA agent at SeaTac airport that treated an elderly woman as a terrorist as she struggled to explain her artificial knees.  At the same time Brian Fairbrother, Seattle resident, rode his bicycle down a blind set of stairs on a Seattle sidewalk and died as a results of his injuries. Disaster here was predictable and preventable with thoughtful design.  Everyday neglect by the city played a direct hand in killing one of its own.  No crime board at the local precinct and action taken too slowly.  Where does one report the lurking danger in your city?  Will anybody listen?

We average the experiences for all audiences. Average is unremarkable for most and outright broken for some.  I recently saw an interactive climbable section of the Lan Su Chinese Garden in Portland permanently closed because it was not wheelchair accessible. Hopefully, this doesn’t spell danger for bicycles and hiking trails? Not all customers are created equal.  Let’s embrace that we are all differently enabled, not diminish our uniqueness by creating an artificial average. If some can jump higher, raise the bar. If others cannot, then help them.

Most leaders are busy running the business and never slow down enough to work on the business. We mostly don’t know what it is like to be a customer. That is why I like the television program “Undercover Boss.” Sometimes we have to slow down, in order to speed up.

We lack empathy for our customers’ real situations, desires, and challenges. Many organizations have forgotten that they serve customers not shareholders. And, as leaders we often lack the courage to do what is right and change the conversation when it’s not.

Many employees really don’t care about others experiences. We are simply are too focused inwardly, struggling with our own problems, sometimes working multiple jobs to make ends meet. When our own experiences with our employers are broken it makes it hard to compassionately serve others.

Most don’t feel that they are really citizens of the state. With the outsourcing of most everything the original care and feeding of customers doesn’t necessarily translate. We are ill equipped, unwilling, or unable to get ready others to serve.

Experiences are largely invisible. Customers don’t have a way to make visible, their poor experiences except for begging for attention in social media and review sites. Imagine if Customer Relationship Management (CRM)  software actually provided a view for the customer to see. That might be a little scary because customers might then calculate the lost time in dealing with organizations that erode their experiences and rob them of their precious time.  Would you be willing to give your customers a view?

Experiences seldom blend well across channels.  Most things digital are handled by the “digital” department instead of being integrated across channels and into the company’s sales, marketing, and operations.  A visit to the United State Postal Service will quickly reveal that most workers don’t know the capabilities of their own USPS website. They treat it like another company.  This is why I applaud the Citibank’s North America Head of Consumer Marketing, Vanessa Colella’s recent decision to eliminate the digital marketing department citing that we should all be digital, that “digital”  isn’t a department. We want to have a metric for everything as opposed for some things and do more things right in spite of difficult or nonexistent metrics.  Do you love your puppy?  Well then, show me the metric.  Sometimes you have the courage to do the right thing, even if your big data doesn’t show it.  I applaud Puma and the story of the little red box.  With no clear metric or obvious path to completion or payoff, they had the courage to proceed on a project to eliminate the shoe box and tissue that ships with every pair of shoes sold.  Check out the video at this blog post.

If an employee has a good idea to improve an experience they are often stymied. We don’t have healthy innovation cultures that tolerate and advance ideas that can come from anywhere.  And it seems that the more connected we become, the more we lack the recipe and know how for advancing ideas to reality.  If we work for a really big company then we must really make the case that what we’re proposing is the next great thing, typically measured in billions.  But, most big ventures start as little ventures and we need more ventures of all sizes to make a healthy economy.

We simply lack recipes for making things better for the customer, or for the organization. And… that is exactly why I’m writing the Experience Design BLUEPRINT: Recipes for Creating Happier Customers and Healthier Organizations. Chefs Performing Brain Surgery and Rain Dances Creating Crops a Plenty

Or imagine that a boat is propelled through the water by the collective thoughts of the passengers. Sounds a little ridiculous right? Not having an accurate mental model to explain how things work or how to make decisions and orient yourself to the world can be very counterproductive. Yet many leaders, and the organizations that give them permission to lead, have mental models that simply don’t work. People are dancing, but the rain never comes and the boat seems to be heading in a direction that few, if any, benefit from. Worse yet, some leaders may not even have a mental model at all. Instead, they hang on to patterns and biases they’ve developed or inherited that appeared to work for a time, at least until they don’t.

When you get stuck, you lack a mental model of how to proceed, similar to a 1st grader trying to tackle an algebra problem or a chef trying to perform brain surgery.

As individuals we eventually face challenges that call us to act but the situation hasn’t provided us with any mental models of how to proceed. We face this in our personal lives as well as our professional lives. Though many situations we face in our personal lives might be predictable – as many have experienced them before – they are nonetheless new to us at the moment e.g. love, death, marriage, divorce, childbirth, job loss, 50th wedding anniversary, accidents, graduation, etc.

Mental models are all around us. We use maps to find places, we have mental models of what grocery stores look like so we can navigate aisles and make purchases.  We also have mental models around how to wear glasses and cut a piece of wood using a handsaw. We get visual cues from those that we observe doing those same things. But, do you know how your organization actually works. Specifically how does it make and keep promises to its customers and other stakeholders? What is your mental model for that?

Here is a fun assignment: Gather a small group of people from your organization.  Have each of them draw on a single sheet of paper how the organization makes and keeps promises to its various stakeholders. Then share it and discuss the differences.  Alternative assignment if the first one is too threatening. Ask a child to explain how a phone works or to plan the next family vacation and see what unfolds.
