Learning Innovation From Bees

There is something you should understand about ideas.  It isn’t always the highest quality ideas that advance. Sadly, in many organizations and groups, WHO an idea comes from matters most; but, it shouldn’t. In this regard we could learn something from nature, in particular from bees.

Bees have a healthy innovation culture

Each morning, scout bees venture off in search of nectar, water, and better nesting grounds. This pursuit is necessary to sustain life for the entire colony. When a bee discovers a stash of nectar, water, or a great nesting site, it returns to the hive and performs a waggle dance.

In this dance the energy exuded signals to the surrounding bees the value of the treasure found. More waggle means a better stash. This is a fully inclusive process. No scout bees returning to the nest are discriminated against because they don’t carry a certain title, possess a certain number of years experience or have a direct relationship with the queen.

Every Organization Has Buried Treasure

Bees appear to work alone but are always working in a larger distributed team for a common purpose to keep the hive alive and thriving. Whether you lead an organization or simply work with or for one, act more like a bee and less like a raccoon and your hive may soon thrive, too. Imagine the treasures organizations could free from their employees’ imaginations if those employees were as engaged as waggle dancing bees.

Recipe #40: Dance Like a Bee

Have a discussion with your team to brainstorm how you can work together more like bees and less like raccoons. Discuss how your organization handles shiny objects and how you can establish the equivalent of an innovation waggle dance.

The Care and Feeding of Ideas

Everything begins as an idea, this talk, this Club, even The Rainier Club. They ALL started as ideas. But, ideas are not exclusive to any club. EVERYBODY gets ideas.

Some ideas will move forward and make an impact in people’s lives. Nine of us recently convened on an electric boat on Lake Union to celebrate Mr. Riddle’s 70th birthday. That too, started as an idea. The idea happened and I think it made a very positive impact for all involved.

While some ideas actually happen, other ideas remain trapped in our imaginations or become stalled, never to make an impact in the real world. I was curious about this. I had my own experiences, but I wanted to hear from others.  While doing research for my first book, The Experience Design Blueprint, I asked people in all types of organizations why they thought ideas failed to gain traction.

Idea Mortal Enemy #1 – Lack of Clarity

The number one reason I heard for why ideas don’t move forward was “lack of clarity.” People simply didn’t know how to get started or what the next step was. What people really need is a clear path forward and a starting point – even a small step in the right direction. But, we have a poverty of language when discussing the movement of ideas. One of the things we need to understand about ideas is that – as they move from concept to completion – the people involved operate in three distinct psychological zones. Two of these zones we have some familiarity with, the third zone – not so much. The first psychological zone is the idea zone.

Idea Zone

This is the zone we are in when we generate ideas. The idea zone is home to sticky notes, pictures, envelopes and napkins, the whiteboard, and every other place we capture our ideas large or small, good or bad. We are all familiar with the idea zone.

Execution Zone

The other zone that we are familiar with is the execution zone. Here is where the calendar lives, and deadlines and our to-do lists. This is the mental zone for all items related to the discipline of execution. When you are reviewing the Olympic Club program schedule or other upcoming appointments, you are in the execution zone.

I’m going to pause here to take a quick poll? Who here considers themselves more of an idea person? Raise your hand. And who here considers themselves to be more of the execution police – that person that is mindful of the details, even holding others accountable? Yes, it’s the same result I see over and over; I usually find about a 50/50 mix when I take that poll.

Advancing Ideas IS the Challenge

The challenge is in going from the idea zone to the execution zone. Specifically, how do you advance an idea, especially when multiple people are involved? I’ve asked this question 100’s of times and I rarely receive good answers. This is a key area where the poverty of language is harmful to ideas.

Idea Buzz Kill

A board member once shared with me what she would tell other board members that approached her with an idea. She would say to them, “That is a perfectly good idea. Why don’t you come back to me when you have a fully executable plan?” What she didn’t realize at the time was that she was in the execution zone and the people approaching her with new ideas were in the idea zone. She was effectively shutting people down without realizing it. She was dismissing ideas outright, not on the merits of the ideas, but because of how and when those ideas were shared. They needed to have a different conversation. And, that leads us to the third psychological zone, the zone we are mostly blind to, the conversation zone.

The Conversation Zone – Seeing The Big Picture

The conversation zone is the place where we have authentic dialogue. In this mental state, alone or with others, we flesh out ideas enough to gain further understanding of the idea and why it matters. In this zone, we gain the perspectives of others that might sharpen and improve our ideas. In the conversation zone we get on the same page and build a simple plan that all can agree to. When we are in this zone we are trying to “see” the big picture. After creating the big picture we may realize the idea isn’t worth pursuing after all and that’s okay.

If you skip the conversation zone – by jumping directly to the execution zone you’re likely to burn precious time and resources. And, you’ll like hear these questions.

  • What are we doing again?
  • Why are we doing this?
  • What’s the next step?

Overcoming Stuck a.k.a. Wandering in the Swamp

The conversation zone provides the clear path forward and addresses that #1 reason ideas don’t move forward – lack of clarity. Each of us moves in and out of the three psychological zones; so do those around us. That makes it especially challenging when working in groups. People are often in different zones but we don’t recognize it. There are no indicator lights or flags. Having a mental model for the three psychological zones is helpful. But establishing guiding principles for each zone adds to the care and feeding of ideas.

Guiding Principles for the Idea Zone:

  • When you have an idea put it in the playground (that’s the  name for the space where you capture ideas)
  • Ideas can come from anywhere and at times inconvenient
  • Ideas are not judged in the playground

Guiding Principles for the Conversation Zone:

  • If you want to advance an idea, create a big picture
  • An idea not implemented makes no impact
  • Any idea can be broken down into big chunky steps along a implementation path
  • Every idea should have a payoff

Guiding Principles for the Execution Zone:

  • A task unclaimed is a task undone
  • Inspiration has expiration, so it’s best to get started early
  • Once you get started, it is easier to keep going
  • Show visible progress to motivate yourself and others on the team

Recognizing the three psychological zones and referring to guiding principles for each zone can create smoother, more transparent behavior and more positive outcomes. It can also eliminate the drama and ill feelings that plague individual members within groups. Overcoming the poverty of language and normalizing productive behavior around ideas is a pathway to higher performance – as an individual and especially as a team.

One of the CEO’s I interviewed for my book wished that I had shared these guiding principles with him earlier. He recalled a time when he shut down an employee on a conference call when that employee suggested an idea. Rather than shutting him down, he later realized he should have said, “Sounds like a good idea. Put that in the playground and we’ll discuss it later.” Most ideas do arrive at inconvenient times. You know this firsthand.

Talking About the Movement of Ideas is Empowering

A client, a CEO of a software company, was frustrated because none of his employees shared ideas, although they interacted frequently. One of the first things we did when we began working together was to create a visible playground where ideas could live. Once we did that ideas flowed to it freely. The company entered new partnerships and created mobile and cloud versions of its software. Each of those ideas initially started as an idea written on sticky note and placed in the playground.

Ideas are like food. They are better to be shared with others than left to deteriorate in isolation. Imagine if more ideas received the care and feeding they needed in order to move forward. Imagine that happened all across this city and in every city. Imagine people getting involved to nudge ideas forward; ideas that could make a big impact.

As I mentioned in my opening remarks, everything begins with an idea. Perhaps your next idea is right around the corner. Whenever it arrives and whether it is large or small, and whether you are working alone or with a team, I wish you much clarity and clear path forward. I hope your next idea fully takes flight – liftoff.

Small Business Leaders Struggle with the 3-Legged Stool: How to Overcome

Like most entrepreneurs and small business owners, you likely have a long list of things that get shoved off to the back burner waiting for another day or week when there is more time. The trouble is, more time never actually arrives, right?

Today is no different from yesterday and tomorrow will look much the same. You only have 24 hours in a day. When it comes to time, there is no aristocracy of wealth. Genius or laziness is not rewarded or punished with any more time.

The 3-Legged Stool

Every small business owner struggles with maintaining balance among these areas:

  • Maintaining a smooth operation – invoicing customers, paying expenses, having good procedures in place to prevent business breakdown and wasting resources
  • Delivering value – providing to customers whatever your business does as its core offering, i.e., products, services, and support
  • Promoting value – performing the sales, marketing, and business development functions to ensure 1) prospects know your business exists; 2) customers understand your value and provide you with validation; and 3) employees, partners, and customers stay engaged.

Stop Letting Your Personal Life Suffer

The person sitting atop a well-balanced 3-legged stool has the opportunity for a personal life. Chances are you’re not very good at all three legs of the stool. In a large company you have the benefit of departments to focus on activities related to the different legs of the stool. That probably isn’t the case in your small business where you have to spread your time, talent, and attention across sales, marketing, account payable, human resources, product development, etc. Even if you are good in all areas, you’ll struggle with the limited time available. When the legs of the stool get out of balance or become all-consuming then you and your personal life get sacrificed or worse, topple to the ground. Business performance then also suffers. We’ve all been there.

Five Things to Overcome the Struggle

  1. Recognize the need to slow down: sometimes you need to slow down in order to speed up. It is true when hiking up a steep trail and it’s also true in business. As a now deceased friend has taught me, “Make time to linger.” R.I.P. Donald Marsh.
  2. Revisit your operation: perhaps you need new operating mechanisms that could prevent snags in the business operation that if left unresolved will end up consuming resources. As a start, begin to identify where your time gets wasted. If you don’t know, begin monitoring your own time over the next week or month. Identifying the workarounds could be a place to fix first. If you have employees, they’ll know these rough spots.
  3. Stay on course: your energy spread in too many directions can fatigue you and crush personal and business performance. Be deliberate on your destination and script the critical moves needed to get there. Read the Destination Postcards article for an exercise that can bring discipline to charting a course and then staying true to that course.
  4. Confront reality: mind the uncomfortable gap you have between your current performance and expected performance. Focus on key areas and find acceptable discomfort for what you’ll not work on in the near term.  You cannot do it all, so find some peace in accepting that. See Business Performance Continuums exercise.
  5. Force multiply through others: recognize that you cannot do it alone. It is difficult to involve somebody else in your projects and business, especially if you already feel overwhelmed. But, chances are you’ve wasted more time agonizing over how to start a project that another person would have completed by now, if you engaged them. There is plenty of talent available to help you in whatever your endeavor is. More talent on the team can come in many forms: full-time or part-time, employee or alliance with a service provider. At Delightability, we are a virtual marketing department serving clients’ needs, providing both consulting and creative services. Whether small or large projects, every one of our client engagements involved busy business leaders, like you. But, remember what our clients have now come to realize, namely, that you don’t get the benefits of a strategy not implemented.

Write that down on your wall or whiteboard and revisit it often, “You don’t get the benefits of a strategy not implemented.” Eventually, you’ll do something different to close your uncomfortable gap across the 3 legs of the stool while at the same time getting your personal life to soar.

Avoid Event and Launch Fail by Thinking in Three Zones

Conventional thinking says showing up is half (or 80%) of being successful. This is rubbish. If you just show up, you’ll not like the results. Even if you do, others will not. Showing up isn’t good enough for things that matter. Imagine a news anchor “just showing up” or a keynote speaker, actor, executive, job applicant, bride or groom, sales executive, or you. Showing up might be okay for insignificant things like cleaning your garage or drinking coffee in your pajamas while reviewing pre-breakfast social media trends. But, most of us aim for bigger moments in life. And in those moments we’ll want to do more than show up. Here is some secret sauce to make the most of moments that should matter.

Think of Big Moments as Events

No matter what you are working on it can be represented as an event that completes at a point in time. The exception to this is a program. Programs by definition are ongoing as opposed to projects which are finite in duration. Programs can be thought of as a series of connected projects.

The Point in Time

If you are working on planning an event the point in time becomes obvious. It’s the moment that eventually arrives. After all, you’ve put it on the calendar and probably invited people. But, less obvious are things like product launches, website launches, design of new services, communications, strategic planning, assembling a team, creating a movie, going on vacation, or moving to a new location.

The Big Moment

So, we have this point in time where your, we’ll call it “big moment”, completes. Let’s unpack that moment. There is the time leading up to your big moment as well as the time that follows. And of course your big moment covers a span of time as well. For an event that might be an hour or a few days in the case of a trade show event. So, really we have three periods of time, or time zones.

Three Time Zones

As it turns out, anything you’re working on has these three time zones. If you are mindful of the preparation leading up to the big moment then no doubt when your big moment arrives it will be smoother, higher quality, more engaging, and more likely to yield the results you want. And, when that happens the time zone following your big moment will be likely involve sharing, celebration, reflection, and more opportunity.

Ignorance is not Bliss

But, ignore any of the time zones and you are leaving much to chance. Imagine the best trade show ever (or family reunion). Of course you’d love to have pictures to relive the memory of where you connected with your best customer (or cherish the memory of when your favorite Aunt was still alive). Well, to have those pictures to reflect upon, somebody somewhere would have had to think to secure a photographer or provide instructions to many people to take pictures and later share. Without that forethought, the event would unfold in time and the opportunity to take pictures will evaporate along the way. Time marches on whether you are prepared for it, or not.

Make the Most of Your Big Moments

To make the most of your big moments, whether you are working alone or alongside a team, think in three time zones. What needs to happen ahead of the event, during the event, and following the event.

Zone I – Readiness

Most things of any significance cannot be accomplished alone. Things to think about in the readiness zone include:

  • Who needs to be prepared?
  • What information will be needed? How will we get it?
  • What is the sequence of actions leading up to the moment?
  • What can be completed ahead of time?
  • What communications need to be created?
  • What deadlines to we need to be aware of?
  • Who can help accomplish all of this?

Zone 2 – The Moment

Project yourself ahead in time to the big moment and answer the following questions:

  • Who is the intended audience and what will be their context?
  • What experience do we need to create for them? (See CH 1: What is an Experience?)
  • What will ensure the experience unfolds as planned?
  • Should we aim for remarkable, unbroken, or generous? (See CH 6: Aiming for Remarkable, Unbroken, and Generous Design)
  • Who will be on point for different activities?
  • Will we capture the moment in pictures, sound, or some other medium?
  • Who will keep us orchestrated?
  • What could go wrong and how will we mitigate?

Zone 3 – The Follow

After the big moment completes there is the tendency to rush to the next thing. But, here is a case where slowing down now can actually help you to speed up later. Follow-up, debrief, and apply what you just learned so that you can positively impact what’s next. Some of the things to think about here include:

  • What should be the follow-up with our audience(s)?
  • What did we learn and how will we apply it?
  • Who can benefit by our sharing?
  • Did we or can we still gain validation?
  • How could this event be even better next time?
  • Was it worth it? Shall we repeat it?
  • What should we adjust going forward?

Summary

If you want to make your big moments matter then you’ll need to imagine yourself in each of three zones before they actually unfold in time. Thinking about what will need to happen in each zone and having conversations with others who will be involved will make the difference between an memorable event that makes a big impact and a lackluster event where people simply showed up. A couple of other guiding principles to keep in mind are:

  1. A task unclaimed is a task undone;
  2. Inspiration has expiration so best to get started soon;
  3. Show visible progress to keep motivated and moving forward;
  4. Checklists are good insurance against overconfidence

If you are working in a team then introduce the three time zones into your business vernacular. Those big moments that await you will notice the difference along with your audience and the team that played a part in making it all happen.

Making Work Feel Like Vacation: Destination Postcards Exercise
Much of the time we muddle through. Okay, maybe not you, but those around you. 😉 We show up to work, we grind through the day, glancing at the clock that’s embedded in our computers, smartphones, and burned into our psyche. Sometimes we’re lucky enough to get “in the zone” where we become deeply engaged in something, perhaps writing an article or code, talking with a customer or colleague, or crafting whatever it is we craft. In those moments and in our “free time” we seldom feel as though we’re grinding through. After all, we are excited to meet the weekend and few people ever grumble about being on vacation; quite the opposite. So, how can we find that vacation feeling while we ARE muddling through our busy lives?

Our Minds are Ruled by Two Competing Systems
The key is to leverage your brain’s natural abilities to be rational and to be emotional, two things that are often at odds with one another. In the book, Switch: How to Change Things when Change is Hard, the authors reveal that psychologists have discovered our minds are ruled by two sometimes competing systems – the rational mind (the rider) and the emotional mind (the elephant). Switch is a great book and I recommend you read it. It is a great companion to Chapter 13: Taking Flight, in The Experience Design Blueprint. Change is difficult and no matter where you sit in the organization you need to become a master of it.

Destination Postcards Exercise
Switch inspired me to create a tool I use for my own businesses and with clients. I call the tool the Destination Postcards exercise and I know it can help you, too. I’ve shared the steps here as well as a visual reminder so you can be more deliberate about creating the future you’d like to see unfold AND make it feel more like a vacation.

Step 1: Envision Great Possibilities
Our rational mind appreciates the certainty of the path ahead; we want to know where vacation will be. As in planning a vacation, the first step in the destination postcards exercise is to actually decide where you want to go. Every business, non-profit, and governmental organization has multiple destinations; these are the destination postcard categories. The list that follows is not exhaustive. Choose the categories important to the future of your organization. Be creative and be aware of blind spots while choosing.

Categories for Destination Postcards:

  • technology
  • organizational
  • financial
  • customer
  • brand
  • communications
  • community
  • competitive
  • products and services
  • recognition
  • other?


Step 2: Prioritize Categories

Business Performance Continuums - Gregory Olson - Delightability - 206 356 8811Not all categories have the same importance. It really does depend on the type of organization, its current state, as well as the competitive and customer environment. See the related article on business performance continuums to assess the current and future state of the organization across nine dimensions. Once your categories are selected, it can be useful to prioritize them by using a convention common to prioritizing features in product development. Rank each category on whether it is a MD (must do), SD (should do), and CD (could do) item for the organization.

As you prioritize, free yourself of resource constraints. After all, resources can change or even be creatively worked around. It is most important to think about the expected impact to the organization for each of the categories. Again, be careful of blind spots and be mindful of your various stakeholders.  See the related article Customer Schmustomer: Audience Schmaudience.


Step 3: Make a Statement About How the Future Feels

image of love sign - finding the love in what you do - DelightabilityBy establishing the categories that are most important to the organization, you’ve appealed to rationale mind (the rider). In Switch vernacular, you’ve directed the rider by pointing to the destination. This is necessary, but not sufficient. Next, you’ll want to appeal to the emotional elephant; you’ll not reach your destination without the elephant.

To do this, write a statement about the desired future state for each category. How will you know you’ve arrived? What will you see as different and how will that make you feel? You can either write a statement or add bullets to show some detail about the desired future state. If this were a vacation you might write something like “feel my toes in the warm sand” or “be able to ponder the ancient Incan empire from atop Machu Picchu” or [insert most excellent vacation experience here]. If we imagine what it is like to be there, our vacation will be more thoughtful and we’ll be more present once we arrive. This is true of vacation and in business. Here is an example for your business using the category, Recognition. Once we’ve arrived at the destination we might feel the following:

  • be able to credibly apply for “most green citizen” award
  • media and partners are recognizing our organization’s thoughtful work
  • awards and framed articles hang on trophy wall in lobby
  • our products are labeled with the Cradle to Cradle Certification
  • we have more twitter followers than Edward Snowden

Step 4: Empower a Good Story
At this stage, you’ve created a narrative for the organization’s future. You’ll have more clarity yourself, and if you did this exercise with colleagues, you’re better aligned to a common future. You can reference the destination postcards as you build your strategic plan and tell stories about the future.

Go even further by creating physical postcards that can be handed out to employees, partners, and other stakeholders. On one side, make a visual to represent the category; on the other, list the milestones you’ll achieve along the way to reaching that destination. These physical cards can be seen, touched, passed around, referenced and updated periodically. This can be very motivating for all story tellers of the organization. It can also keep people (yourself included) on the right path.

Step 5: Ah, The Path
The Destination Postcards Exercise is a critical tool, among others, to shape and inform a strategic plan. I usually do this exercise with a CEO, executive director, or early stage entrepreneur, but it can be easily extended to include a larger team. I’ve sparked good dialogue among board members using the same exercise in non-profit organizations.

The exercise can be an inclusive process that enables people to get on the same page, something usually overlooked by the committees that shape plans. Imagine the natural forces within our minds that sometimes oppose each other, instead working in harmony. This is the harmony we feel while on a good vacation. And, now imagine all of those minds on your team working better together toward a common future. Oh, the possibilities.

Remember, business planning like vacation is better with postcards. I hope you enjoy your next one. If you are a consultant (internal or external), try using this tool with your organization (clients) and watch attitudes, engagement, and positive outcomes soar. Your destination awaits you; happy travels.

What do performance continuums reveal about your business?

What are your business performance continuums?
In business and in life sometimes things are good enough and don’t warrant change. At other times we have an uncomfortable gap between our current reality and our desired future.

When I’m working with a client, I like to better understand their current reality as well as their desired future state. We don’t want to wander around in the swamp. So, to make the best use of our time, I use a tool called the business performance continuums. It reveals important areas of the business; areas where the organization has a problem that is worth solving.

Continuums provide guidance for problems worth solving
Whether you are inside the organization or an outside consultant, you want to focus on problems that are of concern. Business performance continuums guide you toward relevant problem areas. You can make a similar tool to use inside your organization. Or, if you are a consultant, to use with your clients. The tool can be a document, a visual, a worksheet or whatever output you’d like. The conversation it represents is more important that the specific output. My own is an active word template with visual cues that I use as part of a strategic sweep, the process I use with clients for building a dynamic strategic plan.

Here are the steps to create your own Business Performance Continuums:

  1. Identify the categories that are important to your business
  2. Describe the high point and low points
  3. Ask the simple question for each category – where are you now on the continuum?
  4. Follow that question with – where do you want to be?
  5. Does the gap between current and desired position cause discomfort?
  6. If you closed the gap what would you notice as different?
  7. Identify and prioritize actions to close the gap(s)

Example: Communications
Below is a deeper look at the communications –  business performance continuum. You are either at the top, the bottom, or somewhere in between. For your organization at this time, it might not matter that you rank near the top. Sometimes good enough is actually toward the bottom of the scale for any given category – that is ok.

If there is a small gap (or none) between your current and future states there probably isn’t cause for concern. But, for each continuum where there is a large separation between where you are at, and where you’d like to be, then you’ll want to build a plan to close the gap.

Leaders spark better conversations
If you are part of a leadership team, building performance continuums can be an insightful exercise to reveal the perspective of your colleagues and to communicate your own. The same applies within or across departments. Please note that your answers of course will change over time because the world outside your organization (the business landscape and customers ecosystem) doesn’t sit still. So, good enough today might not be in the future. And, likewise, if you are executing on a plan to close any given gap, you’ll want to re-assess where you’re at in the future. Instead of cause for concern perhaps you’ll have reason to celebrate.

There are no magic tectonic plates at work here; the gap will not close on its own.

The key is to eliminate blind spots that may be limiting the potential of your business. And, if the exercise reveals an uncomfortable gap, then you can choose to do something about it. Don’t Let Your Organization Become a Lumpy Snowball

This article was inspired by a recent article in Wired. Dell. EMC. HP. Cisco. These Tech Giants Are the Walking Dead. The author raises interesting points and provoked me to write this article. I hope I similarly provoke others to think, write, and discuss. My comments are not so much about these companies in particular though much of what I say may ring true for them.

More Makers Please and Less Takers
For too long now, many companies have been fixated on the short run. A short-term focus cripples a company, little by little. It is exacerbated when the company’s leadership has an overall attitude of “taking” as opposed to “making”. You witness this mentality in various actions of the corporate playbook including stock buybacks, excessive executive compensation, layoffs timed near earnings reports, tax avoidance, austerity measures, and poorly thought out mergers and acquisitions. Much of the M&A activity we see is intended to prop up financials as opposed to fundamentally making a stronger innovation culture that can propel the creation of innovative products and services. Value is combined, rearranged, and extracted as opposed to created. Executives and their backers can do extremely well under this scheme, especially in the short run. Employees and society, not so much.

Creating a Culture of Care Within the Organization
Organizations are a bit like human bodies in that you can focus on satisfying short-term cravings, but those decisions often don’t lead to healthy systems or longevity. Companies large and small need to continue to shape and shift their strategies as the business landscape changes,  technology evolves, and customer ecosystems shift. To survive, they need a longer term focus with short-term actions that don’t harm the organization. To accomplish this, they need engaged employees. They also need customers and communities that care about the company as well as its products and services. When companies are takers and solely focused on the short run, this would-be loyalty can evaporate, if it existed at all.

Size Matters Less than the Ability to Respond
Size alone doesn’t cripple a company. It’s true that being too small you’ll have insufficient resources to make a large impact. But, being too large is not a problem onto itself. The problem is one of responsiveness no matter the size of the organization.

How Would Your Organization Perform in the Logrolling Competition?
Companies wedded to the past lack agility to change their footing quickly. And, that’s bad news since the world outside the organization isn’t static. Imagine a logrolling competition. On one end of the log is a company fixated on the past. On the other side, a more nimble organization, lighter on its feet. The race begins. As the log spins in the water, both organizations are rolling with it, together. But, then a sudden stop and reversal of direction. The agile opponent responds by shifting their weight, focus, and movement accordingly, whereas the wedded-to-the-past opponent ends up in the water. The equivalent soaking happens in healthcare, technology, automotive, insurance, financial services, software, food, hospitality, and nearly every industry and sector you can imagine as more nimble startups or even restarts outmaneuver their opponents.

Protecting Yesterday as Though it is Tomorrow
It’s also why you see organizations engage in extreme chest thumping and massive lobbying to protect the enterprise of yesterday. Can you say fossil fuel, cable monopoly, giant food, consumer goods, etc. The giants of industries that become outdated and displaced often have the financial resources to reinvent themselves, if only they had the will. Unfortunately, their blinders hinder this action. Building a More Responsive and Increasingly Relevant Organization
A responsive organization that can shape and shift its course, as the world outside changes, is the best insurance against joining the ranks of companies that have lost their mojo or worse. If you want to avoid the lumbering and desperate “Hail Mary” attempts that will eventually exhaust and break the will of your people, then you’ll need to be more mindful of your audiences, inside and outside the organization. You’ll also need to balance the promises you make and keep across these various stakeholders. One mental model to use in accomplishing this is the Promise Delivery System™ from Chapter 8 of my book, The Experience Design Blueprint. Every organization has a Promise Delivery System by which they make and keep promises (or don’t) to their various stakeholders. Make your Promise Delivery System visible for each stakeholder and you’re on track to building a more responsive and increasingly relevant organization.

The Dreaded Lumpy Snowball
Ignore your Promise Delivery System and you may be unknowingly and unwittingly building a progressively lumpier snowball of an organization. And, we all know how that ends. Sadly, the large lumpy snowball melts in place or breaks under its own weight as people eventually attempt to move it.

Use the 4 Action Levers to Improve Customer Experiences

Product and Service Village

Products and services don’t invent themselves, not yet anyway. And, their intended audiences rarely self-generate a groundswell of demand. Products and services with even a modicum of complexity require an organization to deliver those products and services over their life cycle. The organization should stand ready to provide assistance to customers from the moment they begin “kicking the tires” to the time they become a customer and hopefully a repeat customer and advocate. Inside the organization, it takes a small village to make all of this come together and to keep it operating smoothly.

Why Villages Need a Chief

Human history has taught us that villages want chiefs. What villagers really seek is a way to resolve disputes, a point person to make and enforce rules, and a source of wisdom. The chief is the supreme leader and organizer that hopefully keeps everybody safe, healthy, and prospering, even amid change and conflict. The chief is the one person accountable for everything, good and bad.

Product Manager as Chief
In many organizations, the product or brand manager is made to be the de facto chief of the product or service village. Think of the arrangement to be more of a central hub in a hub and spoke arrangement that keeps the business flowing around that product or brand. In smaller companies or startups the founder is often this chief.

Worry Might be the Chief’s Biggest Product

image of hub and spoke arrangement for Delightability blog postBut, talk to any product manager in those sorts of arrangements (if you are able to) and you’ll discover that they’re running the busy program and don’t have much time for anything, let alone your conversation. They simply have to worry about everything and everywhere. In many innovation cultures they are also expected to be thought leaders as well as the protective visionary that understands all of the nuances and continuous changes in the business landscape and customer ecosystem. It’s daunting and exhausting, rife with employee burnout, outright failure, and lost potential for employees, organization, and customer alike. If you have been a product manager or worked closely with one, you know what I’m talking about. The to-do list always exceeds the to-done list by a factor of 10 or more. And, worse, few seem to understand or care because they too are running some version of the busy program. In Switch vernacular, this isn’t so much of a people problem as it is a situation problem. The good news is that this is a solvable problem.

It’s time to spark a new conversation

If you’d like to change this, you need to spark a new conversation in your organization. Here is some thinking to accompany you. Any improvement you make to a customer’s experience can be force fit into one of four categories as shown in the figure at the top of this article, namely:

  • more relevant communications
  • improved customer thinking
  • organizational readiness
  • better product and service interactions

If you have my book, The Experience Design Blueprint, reference Figure 7.9 in Ch 7: Improving the Journey. So, your organization needs to build competencies in each of these areas. Expecting all of this to fall on the shoulders of one person is wishful thinking, but chances are it isn’t producing very good results.

Benefits of distributed leadership

Formalizing leadership across the 4 competencies will improve the performance of your product manager. It will increase the firms absorptive capacity, improve the organization’s overall performance, empower employees, and enable the organization and brand to better connect with its intended audiences.

But, that isn’t the only power of the levers. They also serve as a system of checks and balances. After all, you can’t have more relevant communications or better product and service interactions if you don’t have improved customer thinking. And, if your organization isn’t ready or up to the task, then better product and service interactions or more relevant communications will never actually materialize.

The 4 Action Levers give you a way to do mental bookkeeping for making improvements in the areas of more relevant communications, improved customer thinking, organizational readiness, and better product and service interactions.

Compare this to the act of cleaning a four room house by moving all of the mess into one of the rooms. You’ve only shifted the problem temporarily. If you visit the affected room, you’ll notice the problem straight away. If you know classical physics then you also know Newton’s third law states that for every action there is always an equal and opposite reaction. That is an axiom that applies here. If you invest in activities behind one of the action levers then realize the other levers will be affected, too.

Lever is an intentionally chosen word because with a lever, you amplify a small input force to produce a larger output force. It is a simple machine to gain mechanical advantage. With customer experiences, we can invest small actions into better understanding customers and gain a greater output of Improved Customer Thinking.

Use the 4 Action Levers to identify projects and programs that aim to improve the organization’s ability to deliver more remarkable products and services, build more authentic relationships, and communicate more effectively with intended audiences.

  • Improved Customer Thinking –  Who are the audiences you are concerned with today and in the near future? What do you want them to think, feel, do and remember? Remember audiences can be internal or external to the organization. See related post Customer Schmustomer: Audience Schmaudience. See Project Ideas.
  • More Relevant Communications – What are the communications requirements across initiatives, time, and channels to authentically connect with your intended audiences? Remember that communications also includes internal communications. See Project Ideas.
  • Better Product & Service Interactions –  What are the intended experiences you want your audiences to have over time when dealing with your organization? See Project Ideas.
  • Organizational Readiness – Customer experiences and journeys don’t happen in a vacuum. Organizations must be ready to interact with customers and also be mindful of the behind the scenes operational requirements. What will be needed to get and keep others ready inside and beyond the organization? See Project Ideas.

image of zen stacked rocks for balance and good luck and leading the way - Delightability blog postConcentrate improvements in any one area and you have the potential to make incremental improvements.  But, synchronize improvements in each area and you have the potential to engage employees, create remarkable customer experiences, and smooth your operation. Do this correctly and you’ll still have time to leave early on Fridays, or work less each day as companies in Sweden have recently elected to do.

Recipe #28: Find the Critical to Executions

Reflect on your current and past execution gaps that prevented your organization from being ready to deliver remarkable experiences. As you go forward intentionally designing customer journeys, note what will be required in order to close the execution gaps. These comprise your list of CTEs: critical to execution. As you explore new projects and programs make CTEs part of your organization’s customer experience vernacular.

A Culture of Care Begins With YOU!
When I first began writing this post I was targeting leadership, but then I realized many people with titles of leadership have adopted belief filters that will render this message inert. They’ll never see it and if they did, many will think their circumstances so unique the message doesn’t apply to them. But, you are smarter than this, so read on.

  • The CEO of Volkswagen resigned amid the discovery of emission cheating vehicle software and the subsequent battering of the company stock
  • Turing Pharmaceuticals bowed to public pressure and agreed to reverse an abrupt 5000 percent price hike of the life saving drug Daraprim
  • The former owner of the now defunct Peanut Corporation of America was sentenced to 28 years in prison for his role in a salmonella outbreak that killed 9 people and sickened hundreds

Pope Francis addresses the U.S. Congress
Amid these negative developments Pope Francis addressed members of the U.S. Congress.
I want to focus on a few words that Pope Francis shared, namely “culture of care”. Here they are in context.

“In Laudato Si’, I call for a courageous and responsible effort to “redirect our steps” (ibid., 61), and to avert the most serious effects of the environmental deterioration caused by human activity. I am convinced that we can make a difference and I have no doubt that the United States – and this Congress – have an important role to play. Now is the time for courageous actions and strategies, aimed at implementing a “culture of care” (ibid., 231) and “an integrated approach to combating poverty, restoring dignity to the excluded, and at the same time protecting nature” (ibid., 139). “We have the freedom needed to limit and direct technology” (ibid., 112); “to devise intelligent ways of… developing and limiting our power” (ibid., 78); and to put technology “at the service of another type of progress, one which is healthier, more human, more social, more integral” (ibid., 112). In this regard, I am confident that America’s outstanding academic and research institutions can make a vital contribution in the years ahead.”

Think about the possibilities for those words, “A Culture of Care”.

I want to share a personal story. In 1998, I started a software company. As the founding CEO, it didn’t take long to realize I had two jobs, raising capital and building the organization’s operations. We hired an outside CEO to help and I took the reigns as the Chief Operating Officer. As the company grew I couldn’t be party to every decision, nor could I attend every meeting, though employees continued to seek my approval. I invented a test they could employ on their own, without me in the room. I called it the Reasonable Investor Test.

I explained it to them like this. Imagine yourself presenting your decision to a collection of 16 reasonable investors that politely assembled to hear your story.They are sitting across from you at a large table looking you directly in the eye. You are about to explain to them the decision you plan to make or the action you will take. If you can look them in the eye and justify the decision or expenditure, then it passes the test. If you would not be willing to do this then you probably should not make the decision or take the action you are considering.

I concocted this test after our CEO and VP of Sales decided to prematurely celebrate a customer win by indulging in a lavish and expensive meal for themselves. I begrudgingly approved the expense, but I didn’t think reasonable investors would have appreciated their invested money being spent this way. We never did win that customer and the CEO and VP of Sales never understood or embraced the Reasonable Investor Test. But, again you’re smarter than this, so read on.

Life beyond the spreadsheet or whim
A culture of care, like life, is a bit more complicated than what might initially appear favorable on a spreadsheet or what one might feel like doing at the moment. I’m guessing the former CEO of the Peanut Butter Corporation might today consider more stakeholders. I’m also guessing that the former CEO of Volkswagen might employ some sort of Reasonable Stakeholder Test for employees to use in guiding their own work or that of colleagues. Investors are not the only stakeholders just like spreadsheets are not the only tool. There are many other stakeholders to be considered, customers, employees, the environment. And closer to home, stakeholders might include neighbors, the community and even members of your household.

Pope Francis shared great words with Congress. I hope members not only listened, but that they heard him. Imagine if Congress freed themselves of their own proverbial mental shackles and focused forward, to a new era, a “people-first” era that confronts reality, embraces science, respects natural resources, and advances prosperity for all households, even the people who don’t currently have one. Imagine possibilities where members act cooperatively, embracing a culture of care, leading the way the for the nation.

At home, in school, in our communities, at work, even in the online community. So what about you? How will you create a culture of care, in your home, in your work, in your community? You’ll likely need a test to go with it. What will be your equivalent Reasonable Investor Test? We really can all do better as individuals, organizations, and the world community. This message is especially for CEOs. Please forward to CEOs and board members if you have the courage. There is much talk of robots taking people’s jobs. It is easy to blame a machine, or another abstract like “a rapidly changing market” as Hewlett-Packard’s Whitman recently did as the company announced another cut of 25,000 to 30,000 positions.

But, to date, a robot has never walked a person to the door, not yet. And, markets don’t eliminate jobs either. I’ve yet to hear of market rain droplets falling onto workers, rendering them unemployed. No, the special words, “You’re Fired” or the equivalent actions are still reserved for humans. It is company leadership that kills jobs, not robots.

Yes, technology changes and so do markets. This has always been the case. But, let’s be really clear about what’s happening. Like stock buybacks, M&A activity and other initiatives that preoccupy the minds of board rooms and executive offices, this is about maximizing shareholder value in the short run.

The intent is to move money that would otherwise be paid to workers and redistribute instead to leadership and investors, either directly or indirectly. It is a flawed equation from the onset. History is proving this more and more, if only we would learn. Unfortunately, maximizing shareholder value and its related bad ideas are still perpetuated by business schools, investors of the short run, and the unwitting. There are simply more stakeholders to the equation that are made to be invisible, namely humans and the environment. Smart progressive leaders and companies already realize this. So do the customers that align to those values.

CEO decisions don’t live in some special vacuum. When a Hungarian camerawoman decides to trip a man carrying his child as they strive for refuge and a fresh start, the world watches. And, when a CEO chooses to trip a person or family that relied on a paycheck, also on the way to somewhere, the world watches, too. The song of cuts has been played over and over again. In the case of HP, 100,000 jobs cut in the last 10 years. In the case of Microsoft 20,000+ in recent years. For HSBC is was 50,000 jobs recently announced to be cut and Deutsche Bank yesterday announced it will cut 25% of its workforce, or 23,000 human beings. Plenty of other examples abound. It is time to change the music. It’s also time to own up to the decision and stop blaming “things”.

We can pretend that these decisions will be in isolation and there will be no ripple effect or interactions, but that would be delusional. The effects will be long-lasting and far-reaching, inside and outside your organization. As a former CEO shared with me last week, “When there are deep cuts in the organization, it never recovers. Everybody becomes scarred. I can’t say I was unaffected.”

girl on pier looking onward - Robots Don't Kill Jobs But CEOs Do - Delightability blogSelf proclaimed plutocrat Nick Hanauer warns us in his Ted talk, “Beware, fellow plutocrats, the pitchforks are coming.” In that talk he says, “We plutocrats need to get this trickle-down economics thing behind us, this idea that the better we do, the better everyone else will do. It’s not true. How could it be? I earn 1,000 times the median wage, but I do not buy 1,000 times as much stuff, do I? I actually bought two pairs of these pants, what my partner Mike calls my manager pants. I could have bought 2,000 pairs, but what would I do with them? How many haircuts can I get? How often can I go out to dinner? No matter how wealthy a few plutocrats get, we can never drive a great national economy. Only a thriving middle class can do that. ”

Nick realizes that he won’t be purchasing 1000s of computers and phones and haircuts and meals to make up for those workers who will lose their jobs and have to tighten their belts.

But, sad or merry, I must leave it now. Farewell.” Tolkien’s worlds are make-believe, but ours are not. And, there is no my world, your world, and their world. It is all “our world”. I implore CEOs to make it a better world, not worse.

CEO actions need to make the companies they lead more relevant to more stakeholder and not less so. Let’s admit that the keys to the kingdom have been in the hands of the wrong people, the takers. This “taker” corporate culture has been more about taking, evading, cutting, dodging, buying back, and shifting. Boards of Directors have been complicit in this corrosive behavior. Others have watched from the sidelines cheering it on or in horror. The rabbit hole of greed is very deep. If corporate leaders continue on a destructive “taker” path, they’ll build an organization of diminishing relevance.

Let’s celebrate progress, collaborate, innovate. Let’s inspire. Let’s be authentic. Let’s be concerned. Let’s invite newcomers to the table. Let’s keep our promises both explicit and implicit. Let’s solve problems of the world. Boards need to support CEO actions in this regard and then hold them to account.

In this re-frame, companies have an opportunity to become more relevant. Relevant to the older worker and the younger worker alike. Relevant to the budding innovator that has yet to graduate. Relevant to the communities and the stores and channels and vendors that work in those communities.

If you are the CEO, ask yourself why should your employees, customers, partners, or other stakeholders be emotionally invested in the business when you are not.

Look for customer experience consultants, service design expertise, innovation consultants or as I prescribe in Ch 14 of my book, create an innovation neighborhood and stock it in part with outside entrepreneurs. Use technology to complement humans not replace them.

Jobs will be eliminated for reasons, some good and some bad. I realize this. But, if you are the human behind the decision to destroy jobs, then you must confront reality. You’ll eventually have to. Because the humans you eliminate will likely build robots and organize a silent revolution that will one day displace you, too.
